Default Unbalanced servo

I've just replaced the gear set on my Spektrum S6000 servo and it's really unbalanced.

It's centred fine but it moves left way more than it moves right.

I have to set the epa on my radio to 60% left and 135% right to get equal movement.

The gears were replaced in the correct order. All epa, trim, sub trim and d/r settings were set to default before hooking up the servo for the first time.

What have I done wrong?

Do you have to or did you center the servo pot. with the out drive? I have never worked on a spectrum servo, but some older ones I had to center the radio pull the gears center the out drive ( till the servo motor stops running & then reassemble with the out drive stops centered. I cannot tell in the picture of the gears if the out drive can be installed off center.

The outdrive (final gear) sits on a rectangular key so I don't think it can be installed off center.

In order to stop the servo motor spinning I have to turn the outdrive clockwise 15 degrees off center.
