At the moment I have 2 shims on the oposite side of the gear for the one-way and stock shimming at the rear but the drivetrain isn't really free...

When you shim it, make sure that there is a very small amount of play in between the gears. Your other option is break-in the drive line with a stock motor, set on low volts, and let it run for a while.
